Inbox placement
Why delivery does not mean a message reached the primary inbox or was seen.
Inbox placement is where an accepted email ends up. It may be the primary inbox, another tab, spam, quarantine, or somewhere the recipient never checks. Delivery only means the receiving mail server accepted responsibility for the message. It does not mean the email reached the primary tab or was seen.
That distinction usually shows up after a team has already spent money on a campaign. A 12-person B2B software company sends 8,000 prospecting emails, sees a 98% delivery rate, then wonders why replies fell off a cliff. The first thing to check isn't always the copy. The messages may be getting accepted and sorted away from the places prospects normally look.
Inbox placement starts after delivery
When a sender reports an email as delivered, it usually means the recipient's mail server accepted it during the mail transaction. The server said it would handle the message, and the sender recorded a successful handoff.
The receiving provider still has work to do.
It can put the email in the primary inbox, sort it into a category tab, send it to spam, quarantine it, or route it somewhere the recipient rarely opens. The message can clear the acceptance step and still miss the destination that matters.
Think of delivery as getting through the building's front door. Inbox placement is getting to the right desk. Those aren't the same event.
This is where teams get sloppy. They treat the delivery column as proof that a campaign reached prospects. It isn't. It confirms a server handoff. It says nothing certain about the final folder, tab, or whether a person noticed the message.
The primary tab is a provider decision
The primary inbox isn't a neutral mailbox. It's a classification decision made by the recipient's provider.
The provider looks at the sender, the domain, the mailbox, the message, sending patterns, and past recipient behavior. It may also use signals the sender can't see. A message can pass authentication and still be classified as promotional, suspicious, or irrelevant.
Authentication and mail routing still matter. If SPF, DKIM, DMARC, DNS, or routing breaks, a message may be rejected or diverted. But passing those checks doesn't earn a permanent place in the primary tab. Authentication helps establish who sent the message. It doesn't tell Gmail or Microsoft that every message from that sender belongs in the main stream.
Placement can vary across mailboxes, too. A sender may perform well with one group of recipients and poorly with another. Reputation is shaped by the domain, the individual mailbox, volume patterns, complaint signals, and recipient behavior. It's not a single green light attached to the whole campaign.
My view: most teams spend too much time asking whether a message was accepted and not enough time asking where it was sorted. Delivery is the handoff point, not the finish line.
Open rate is not a placement report
An open rate measures a tracking event. It doesn't report a folder.
In many email systems, an open is recorded when a tracking image or another piece of tracking content loads. That creates several problems. An email can land in the primary tab without loading the tracker. A security tool can load it before the recipient reads anything. Someone can read the message without triggering a measurable open. And an email outside the primary tab can still be opened.
So a 42% open rate doesn't mean 42% of messages reached the primary inbox. It might mean tracking content was requested 42% of the time. That can be useful for comparing changes within the same setup, but it's a poor answer to a placement question.
The same goes for a missing open. It may mean the recipient ignored the message. It may also mean they read it in a client that blocked tracking, or saw the text in a preview without loading the image.
If a campaign's open rate drops from 45% to 12% overnight, don't jump straight to "the copy got worse." Check whether a provider changed how it handles tracking, whether a domain's authentication regressed, or whether messages started landing in spam. The open rate is a clue. It isn't the diagnosis.
Look at the sending surface, not just the email
Placement is affected by the conditions around sending. Domains, mailboxes, DNS, authentication, warmup, and campaign volume all interact. Copy matters, but it isn't working in isolation.
Workloom provisions and monitors those pieces together. Domain purchase, DNS setup, mailbox provisioning, and warmup start as one setup rather than four unrelated jobs. That timing matters. A mailbox shouldn't start sending while its domain or authentication records are still incomplete.
DNS is abstracted across two backends and selected per domain. Live domains can move one at a time without a sending gap. That gives the underlying setup some flexibility without forcing every active domain through the same change.
The system also acts for each mailbox directly. Team members don't have to click through an OAuth consent screen for every account, and tokens don't quietly expire at the worst possible time. A per-mailbox rate limiter keeps each account within its provider ceiling of 250 operations per second.
None of that guarantees primary placement. No sending setup can make that promise honestly. It reduces avoidable failures before the provider makes its classification decision. That's a narrower claim, but it's the useful one.
Placement needs ongoing checks
A domain can be configured correctly on Monday and have a problem on Thursday. Checking the setup once isn't enough, especially when campaigns continue running in the background.
Workloom re-checks every live domain every six hours. If mail routing or sender authentication regresses, campaigns pause at that point. The point is containment. Continuing to send through a broken domain can turn a configuration problem into a reputation problem.
Warmup needs the same separation from campaign reporting. Its intensity uses a five-step setting, from paused to maximum, so the sending pace can change as the mailbox develops. Warmup messages are tagged as soon as they arrive, keeping them out of inbox, reply-rate, and campaign reports.
That tagging prevents a common reporting mistake. A reply to a warmup thread isn't prospect interest. An open from a warmup message isn't evidence that campaign mail reached the primary inbox. Mix those messages together and the dashboard starts answering a question nobody asked.
For a practical check, separate three questions:
- Did the receiving system accept the message?
- Where did the provider sort it?
- Did a person notice and read it?
The first is represented by a normal delivery event. The second needs placement-aware testing or mailbox-level checks. The third can't be inferred reliably from open rate.
If a campaign's delivery rate looks fine but replies suddenly collapse, start with that separation. The mail may be arriving. It just may not be arriving where anyone is looking.
